Say No to Paint-by-Numbers Education

Walk into a great many classrooms today and you will see the same pattern. Structured assignments, clear procedures, predetermined answers. Follow the instructions correctly and the result looks like success. The work matches the key, the project looks polished, the score is good.


It resembles nothing so much as a paint-by-numbers kit.


The outlines are already drawn. Every space is labelled. The colours are preselected, and heaven help the child who gets a little yellow in the red pot. The student fills in the numbered areas and a recognisable picture appears. Some canvases are neater than others.


All of them are the same design.


Paint-by-numbers reliably produces a finished image. What it does not produce is a painter.


What the kit teaches, and what it leaves out


The student who completes the kit has genuinely practised something: careful work, fine motor control, attention to instruction. Those are not nothing.


But they have not learned how to choose a colour. How to read light and shadow. How to decide what belongs on the canvas in the first place, or what to leave off it. Above all they have not discovered what kind of painter they might have become, because at no point was that question available to them.


Much of schooling runs on the same logic. Students learn to complete a picture somebody else designed. They get very good at producing the expected answer, following the procedure, reproducing the model. The question of what happens to their thinking when they start exploring for themselves simply never comes up, because the structure has no room in it for that question.


The classroom that would have failed everyone


Imagine a room run entirely on paint-by-numbers. You do not have to imagine hard. They exist in enormous numbers.


Now put a young Georges Seurat in it. Instead of filling the numbered spaces he starts placing tiny dots of colour across the canvas.


Wrong technique.


A boy called Salvador Dalí stretches shapes into strange dreamlike forms bearing no relation whatsoever to the model.


Completely off template.


Across the room several students are experimenting with loose brushwork and shifting light, and their colours refuse to stay politely inside the lines. The Impressionists have clearly misunderstood the assignment. The Expressionists in the far corner are making it considerably worse.


The teacher is losing his mind. Call the parents. We need a conference.


The absurdity is obvious the moment you frame it this way. The very people who went on to change how the world understands colour, perception and seeing itself would have been marked down instantly, and probably referred for intervention.


Education systems operate on a version of the same logic every day. Deviation becomes error. Experimentation becomes distraction. Curiosity becomes inefficiency.


In defence of the template


Here is where an honest argument has to slow down, because the case for structure is much stronger than people in my position usually admit.


Explicit, guided instruction is among the best-evidenced practices in the whole of education. Kirschner, Sweller and Clark made the case forcefully in 2006, and the cognitive science behind it holds up: working memory is severely limited, novices have no schemas to lean on, and turning a beginner loose to discover a method for themselves mostly produces confusion and a lot of wasted effort. Worked examples, fully spelled out, consistently beat unguided problem-solving for learners who are new to a domain.


In other words, the kit works. For a beginner, the numbered canvas is not oppression. It is scaffolding, and removing it early is its own kind of cruelty.


Painters know this too. Nobody learns to paint by being handed a blank canvas and encouragement. They learn pigment behaviour, colour mixing, perspective, anatomy, how gesso takes paint. Copying the masters is not a betrayal of originality, it is the traditional route to it.


So the argument is not that structure is bad. It is that structure has an expiry date, and almost nobody enforces it.


The expertise reversal effect


There is a finding in the same body of research that should be far better known than it is, and it happens to demolish the case for keeping the kit.


It is called the expertise reversal effect, identified by Slava Kalyuga and colleagues in the early 2000s. Instructional support that measurably helps a novice becomes unnecessary as knowledge develops, and then becomes actively harmful. Not neutral. Harmful.


Kalyuga's team demonstrated it with electrical trade apprentices learning to read wiring diagrams. Early on, the trainees did significantly better when explanatory text was integrated into the diagram. After extensive training the pattern reversed, and the more experienced trainees learned better from the diagram alone, with the explanations now damaging their performance. The same reversal has been found with worked examples, with explanatory notes for readers of Shakespeare, with self-explanation prompts in statistics, and with feedback in simulations.


The mechanism is straightforward. Once a learner has built the internal structure, external scaffolding stops reducing cognitive load and starts adding to it, because now they have to reconcile the guidance with what they already know.


Read that back with a classroom in mind. The guidance that helps a beginner is the same guidance that holds back everybody who has moved past beginner, and a system that hands out identical templates to a room of thirty is guaranteed to be harming a substantial fraction of them at any given moment.


The template is the right beginning. It is a catastrophic ending. And the entire art of teaching sits in knowing when to take it away, which is precisely the judgment that a standardised programme is designed to remove from the teacher.


The teacher has a kit too


This is the part that usually gets left out, and it deserves more than a parenthesis.


The paint-by-numbers classroom is very rarely the invention of the person standing in it. Most teachers are working from their own kit: a pacing guide, a scripted programme, a scheme of work with the weeks pre-allocated, and the knowledge that a clipboard may appear in the doorway at any moment to check whether the room matches the plan.


A teacher who deviates to follow a genuinely interesting question is off template in exactly the way Seurat was. The mechanism that punishes the student punishes the adult first.


So when people talk about compliance culture in schools, they usually mean children. It starts higher up, and any serious attempt to fix this that does not address what is done to teachers is decoration.


"But how will they fit into the system as adults?"


This objection arrives every single time, and it sounds responsible.


Look at what it assumes. It assumes we know which system. The world of work that today's parents entered no longer exists in the form they entered it, and the confident predictions made about it in 1995 were mostly wrong. Preparing a child to slot neatly into current arrangements is a bet that those arrangements will still be there in fifteen years, and that is a poor bet with a long history of losing.


Created systems are not features of the natural world. They were built by people, for reasons, often for the benefit of whoever was doing the building. They evolve, they get replaced, and occasionally they fall over. Treating the present arrangement as inevitable because it is familiar is a failure of nerve dressed up as pragmatism. And I don't know about you, but from where I stand, the 'systems' that are being revealed across the planet here in 2026 are nothing to crow about and are, in my deepest opinion, deleterious to planetary well-being.


And the practical claim inside the objection is simply false. A student who can question an assumption, weigh evidence and take responsibility for their own conclusions is not worse at navigating institutions. They are considerably better at it than someone whose only trained skill is following instructions, because institutions are confusing, contradictory places that reward the ability to work out what is actually going on.


A healthy society does not run on uniformity. It runs on people having developed genuinely different capabilities and ways of seeing, then putting them to shared work.


How to tell whether you have left the template


Five tests. They apply to a classroom, a curriculum or a kitchen table.


Can two students hand in genuinely different work and both be right? If the answer is no, it is a kit, whatever the cover says.


Is there a rubric so detailed that a student could build the finished product from it without thinking? Then you have handed out a numbered canvas and called it clarity.


Does the student decide anything that matters? Choosing the font, the border and the title is choosing the frame. Choosing the question, the method or the argument is choosing the painting.


Who decides when it is finished? In a kit, the kit does. That single transfer of authority is most of what separates a technician from a thinker.


What happens when a student does something unexpected and good? Watch the adult in that moment. Everything you need to know about a learning environment is in the two seconds before they respond.


Foundations Matter

Students need real knowledge, real technique, real intellectual discipline, and any programme that skips that in the name of creativity is selling an empty box.


But if education never moves past the template, students stay technicians. They become extremely good at filling in the numbers, and they never find out whether they could paint.

Put the kit down eventually. Put it down and find out who YOU are.
